Plan Your Rotas Early

Do not leave your Christmas rotas until December. Start planning in September or October.

Ask staff for their holiday requests early. Which days do people want off? Who is available for the extra shifts? Getting this sorted months in advance gives you time to find cover rather than scrambling at the last minute.

Expect the Peaks

Christmas is not one busy period. It is a series of peaks. The office parties in early December. The weekend before Christmas. Boxing Day. New Year’s Eve.

Map out your expected busy periods and schedule accordingly. Add extra staff for the peaks and reduce coverage on the quieter days between them.

Manage Annual Leave Fairly

Christmas is when everyone wants time off — but you cannot run a business with no staff.

Have a clear policy for Christmas leave. First-come-first-served usually works, but make sure you maintain minimum staffing levels. If too many people request the same day off, ask for volunteers before enforcing a rota.

Look After Your Team

Plan for this in advance. If you know January will be quiet, reduce hours accordingly. Consider asking for volunteers to take annual leave in January. Having a plan for the slow season means you are not making painful cuts in the middle of January.
